
Scan to BIM vs outsourcing: Which route works?
A design team receives a set of existing drawings that do not quite agree with site. A wall shifts by 150 mm between plans, ceiling heights are assumed, and the roof geometry is little more than a guess. The question is not whether better information is needed. It is whether scan to BIM vs outsourcing should be handled internally or placed with a specialist documentation partner.
For architects, technologists and consultants, this choice affects more than the survey budget. It influences programme certainty, design coordination, liability and the amount of rework absorbed by the project team. The right route depends on the building, the required output and the capability available in-house.
What is actually being compared?
Scan to BIM is the process of recording an existing building, usually through 3D laser scanning and complementary measured survey methods, then converting that evidence into a usable BIM model. The final Revit model may represent broad massing at LOD100, coordinated architectural geometry at LOD300, or highly detailed elements at LOD400.
Outsourcing means engaging a specialist to undertake some or all of that process. The scope can be end-to-end, from site capture through to a Revit model, CAD plans, elevations, sections and roof plans. It can also be more limited: a client may capture point-cloud data internally and outsource model production, or commission a survey but retain modelling in-house.
The useful comparison is therefore not simply “do it ourselves or send it out?” It is about where control creates value and where specialist capacity reduces project risk.
Scan to BIM vs outsourcing: the practical trade-offs
An in-house workflow can provide direct control. The project team can decide what to record, how to classify elements and when to make modelling judgements. For repeatable building types, with experienced staff and properly maintained equipment, this can be a sensible approach. It may also suit practices that need site data frequently enough to keep a dedicated capture and modelling team fully utilised.
That control has a cost. High-quality laser scanners, registration software, powerful workstations and Revit capability are only part of the investment. Reliable delivery depends on experienced surveyors who understand line of sight, control, tolerances and difficult access, as well as modellers who can interpret a point cloud without inventing geometry. Time is also required for quality assurance, model checking and resolving queries that arise once design begins.
Outsourcing transfers much of this operational load to a team whose core work is measured documentation. It can give a practice rapid access to scanning equipment, field expertise and structured outputs without building permanent internal capacity. For a one-off heritage conversion, a complex commercial refurbishment or a building with irregular geometry, that specialist focus can be more valuable than nominal ownership of the workflow.
The trade-off is that the brief must be clear. A generic request for “a BIM model” can produce a model that is technically competent but unsuitable for the intended design stage. Before appointing a provider, agree the required LOD, disciplines included, coordinate system, deliverable formats, measurement tolerances, exclusions and intended use. A dependable outsourced model is not a black box. It is a defined project output supported by clear communication.
Accuracy is not a scanner specification
A laser scanner can capture millions of points, but a dense point cloud does not automatically produce dependable design information. Accuracy comes from the complete workflow: suitable survey control, sufficient scan coverage, careful registration, sensible interpretation and disciplined checking against the source data.
This distinction matters most where geometry is not straightforward. Listed properties, converted industrial buildings, historic roof structures and occupied commercial spaces often contain out-of-plumb walls, distorted openings, uneven floors and accumulated alterations. Modelling every imperfection may not be useful. Ignoring the deviations may create a false sense of certainty. The documentation team must understand the tolerance appropriate to the design decision being made.
An internal team with strong measured-survey experience may be well placed to make those judgements. If that experience is limited, outsourcing can reduce the risk of a visually tidy model that proves unreliable when dimensions are checked on site. Ask potential providers how they validate registration, how they record inaccessible areas and how they communicate assumptions. Those answers are more revealing than a statement about point-cloud density alone.
Compare the whole cost, not the day rate
Outsourcing is sometimes viewed as the more expensive option because the quoted fee is visible. Internal production can appear cheaper when staff are already employed and equipment is already owned. Neither view is reliable without considering the full cost of delivery.
For in-house work, account for mobilisation, travel, site access planning, equipment depreciation, data processing, staff training, modelling time, checking, software licences and the opportunity cost of taking technical staff away from design production. Add the cost of delay if the internal team is already committed to live projects.
For outsourced work, assess whether the quotation includes the outputs that will genuinely be used. A low-cost model may omit elevations, sections, roof information, internal levels or detailed areas that later need to be produced separately. Equally, paying for LOD400 when the immediate need is feasibility design can create unnecessary cost and programme time.
The best value is a scope that is proportionate to the project. A measured floor plan and selected sections may be enough for an early option study. A multi-storey refurbishment with new services coordination may justify a carefully specified LOD300 Revit model. The right level of documentation is the one that prevents foreseeable redesign without overproducing information.
Programme pressure changes the decision
When a project is moving quickly, an internal team may seem faster because no procurement step is required. That only holds if the people, equipment and quality-control capacity are immediately available. If scanning has to wait around design deadlines, the programme advantage quickly disappears.
A specialist partner can often plan capture and documentation as a focused production package, with agreed milestones and a known delivery sequence. This is particularly useful when the design team needs a dependable base model before consultants begin coordination. It also avoids the common problem of modelling progressing in fragments while the source survey remains incomplete.
That said, outsourcing is not automatically faster. Large, operational or security-sensitive sites require access coordination, inductions and sometimes phased surveying. Buildings with restricted lofts, congested plant rooms or occupied areas may need return visits. A good provider will identify these constraints at quotation stage rather than promise a turnaround that depends on ideal site conditions.
A hybrid approach is often the strongest option
The choice does not need to be absolute. Many practices retain what they do best and outsource the element that creates the greatest production risk. An internal team might define model requirements, attend site, provide room data or make design-led decisions, while a specialist captures and registers the point cloud. Others commission the survey and model, then develop the design model internally from a clean, verified base.
This approach is especially effective where the building is complex but the design intent must remain closely controlled. It allows the project team to establish naming, worksets, phasing and required parameters at the start, while the documentation partner concentrates on measured geometry and structured delivery.
For hybrid working to succeed, establish a single source of truth. Confirm the version of Revit required, agree coordinates and levels, define who owns model queries, and set a review point before final issue. A short technical briefing at the outset can prevent substantial downstream adjustment.
Questions to ask before choosing a route
The decision becomes clearer when the brief is tested against a few practical questions. Is the building regular enough for the internal team to survey and model confidently? Is the model needed for concept design, planning, technical design or coordination? Are irregular or heritage elements central to the project? Does the practice have genuine spare capacity, including checking time? And what is the consequence if the existing-condition information is wrong?
Where the answers point to high complexity, tight programme or a low tolerance for dimensional error, specialist outsourcing is usually the more controlled choice.
